How Diablo 4 Boss Loot Actually Works in Season 14
There are two separate systems stacked on top of each other, and conflating them is why so many players think they got “nothing” from a boss that, technically, delivered exactly what it was supposed to.
Base Uniques are still boss-locked. Each Lair Boss carries its own dedicated table of 11 to 24 named Unique items — gear you can also find from world drops, but which that specific boss drops at a dramatically higher rate. Kill Grigoire enough times at Torment 1+ and you will eventually see Paingorger’s Gauntlets and Hunter’s Zenith; kill Duriel instead and you’re fishing from a completely different pool that includes Scourge of Duriel and Razorplate[1][2]. Mythic quality is not boss-locked anymore. This is the actual news. Since the Mythic Uniques 3.0 rework shipped with patch 3.1.0, Mythic became an item quality any Unique can reach — not a separate boss-gated drop tier. The patch notes are explicit that the Horadric Cube’s “Upgrade to Mythic recipe… now always creates an item for the same gear slot,” and that Mythic Unique items themselves can’t be fed back into that recipe[8]. In practice: you farm Pandemonium Fragments, pick the Unique you already own, and craft your own Mythic instead of praying a specific boss RNGs one for you. Ancestral — the highest base item rarity, the one with the extra affix roll — becomes available the moment you hit Torment I, on any drop source, boss or otherwise. Mythic is the separate, rarer layer stacked on top of that, reachable either through the weighted random drop described above or by spending Pandemonium Fragments to craft it yourself. Treating “Ancestral” and “Mythic” as the same gate is a common mix-up that leads players to grind Torment IV for Mythic odds that barely move, when the actual lever for a specific Mythic is the crafting material stockpile, not the difficulty slider.
The “Tormented Boss” Myth Still Floating Around Old Guides
If you’ve been away from Diablo 4 since an earlier season, you may remember spending materials to summon a “Tormented” version of a boss for better loot. That mechanic is gone. As of Season 8’s Lair Boss rework, you can no longer summon a Tormented variant at all — the old Stygian Stones were converted into components for Lair Keys instead of standing in for a separate summon tier[3]. Every Lair Boss you fight today already carries the old Tormented-tier rewards baked in, gated by your World Tier (Torment I and up) rather than a per-summon toggle.
This matters for loot table accuracy specifically: any page that lists a “Tormented requirement” separate from your world difficulty is describing a system that hasn’t existed for several seasons. The real gate is simple — Torment I unlocks Ancestral-quality drops and Mythic eligibility from any Lair Boss; there’s no additional Tormented switch to flip on top of it.

Belial and the Corrupted Reaper — The Two Exceptions to “One Boss, One Table”
Everything above follows the same rule: kill a specific boss, roll against that boss’s specific table. Belial and Corrupted Reaper both break it, in opposite directions.
Belial doesn’t have his own table at all. Beat him, interact with his Hoard, and you pick which other Lair Boss’s loot table you want to roll against — Duriel’s, Andariel’s, whichever you’re actually farming for that session[5][10]. That makes him less a boss to farm for his own drops and more a convenience layer: one Superior Lair Key gets you a roll on a table you’d otherwise need a different summon material for.
Corrupted Reaper is the opposite case — no class table, account-wide pool only. New this season, fought through the Pandemonium Threshold, she skips dedicated Unique tables entirely and rolls straight against the account-wide Mythic pool at the highest weight of any boss in the game[6][7]. Patch notes confirm she shares Belial’s Exalted-tier currency under a renamed material — Betrayer’s Husks became Superior Lair Keys specifically because Belial stopped being the only boss in that tier[8]. Competing loot-table pages stop at “here’s what drops.” They skip the part that determines how many attempts you actually get per hour, which is the number that matters once you’re grinding a specific item. In my own Season 14 runs, the bottleneck was never boss damage — it was running out of keys mid-session because I hadn’t banked enough of the right tier.

- Clear world content for base materials. Whispering Keys and Sigil Powder from Helltides, Nightmare Dungeons, and world events feed into the Lair Key economy — there’s no way to buy or trade around this step.

The same reference table reads differently depending on where you are in a season. A “best boss” list that doesn’t split by player type is just describing what a completionist should do and calling it universal advice.

A rough floor: don’t spend a Greater or Superior Lair Key until you can clear the equivalent-tier Nightmare Dungeon capstone without a party carry — the boss fights hit noticeably harder than dungeon trash, and a wipe still costs the full key.

Once you’re comfortably one-shotting Initiate-tier bosses, staying there to farm a specific item is a mistake — you’re spending the same amount of time per attempt for a lower Mythic weight than a Greater or Exalted boss would give you at the same gear level. Do “Uber Uniques” still exist as their own item tier?
Not as a separate named tier — the term stuck around in community usage from before Lord of Hatred, but the game now just calls the upgraded version a Mythic Unique. If you’re searching guides, “Uber Unique” and “Mythic Unique” are describing the same current-season item quality.
Should I farm Corrupted Reaper or a Greater Lair Boss first?
Depends on what you’re missing. If your build is still short a specific base Unique, a Greater boss with that item on its dedicated table beats Corrupted Reaper every time — she can’t give you an item that isn’t already yours to upgrade. Once your base kit is complete and you’re purely hunting Mythic rolls, she’s the better key spend.
Is fighting Belial worth it over just farming the boss directly?
Only if you’re short on the specific summon material for your actual target boss but have a spare Superior Lair Key. Belial trades convenience for nothing extra — his Hoard rolls exactly as well as the table you pick, no bonus weighting for choosing him over the boss directly.
Can Helltides or Nightmare Dungeons drop the same Ubers/Mythics as bosses?
Any Torment-tier source can produce a Mythic roll through the account-wide pool, but the weighting is dramatically lower than a Lair Boss Hoard — bosses remain the efficient farm, world content is what you loot on the way there.
Why did my Duriel kill drop nothing from his listed table?
Because the table is a pool, not a guarantee — a dedicated table means Duriel’s Hoard rolls against his specific item list at a far higher rate than the general pool, not that every kill returns one of those named items.
